Roast Defects: Scorching, Tipping, Underdevelopment, and Baking

Roast defects are not about colour preference. They are structural failures of heat management, and each produces identifiable, diagnosable flavour problems.

Two coffees can appear identical in colour and have dramatically different cup quality.

Roast colour, measured by Agtron score or visual comparison, is a measure of the endpoint of roasting. It says nothing about the quality of the path that produced it. A coffee can reach the same colour endpoint through a careful, controlled roast profile or through a severely flawed one. The cup will reveal the difference.

Roast defects are failures of heat management, specific, diagnosable patterns of energy application that produce characteristic flavour problems. Understanding them gives you the tools to identify whether a disappointing cup is a roasting failure or a brewing problem.

Scorching

What It Is

Scorching is direct surface burn damage caused by excessive heat early in the roast, typically from a charge temperature that is too high, insufficient drum rotation, or excessive gas application immediately after charge.

When cold green beans contact a very hot drum surface, the point of contact can carbonise before the bean's interior has had time to warm. The result is dark, burnt marks on the flat surfaces of the bean, most visible under strong light.

What Causes It

Drum temperature too high at charge, the classic cause, since the interior drum wall temperature exceeds what the cold bean can tolerate on contact; insufficient drum rotation, with beans sitting stationary in contact with a hot surface; and excessive initial gas application, applying full heat immediately after charge before the drum environment and beans have equilibrated.

What It Tastes Like

Harsh, pungent bitterness, more aggressive than roast-level bitterness; surface char notes, like burnt paper or overcooked toast; hollow sweetness, since the exterior caramelisation products have been destroyed before interior development; and a shortened finish, as the palate rejects the harshness before any complexity can develop.

Tipping

What It Is

Tipping is concentrated burn damage at the tips or edges of coffee beans, the extremities that protrude most and are most exposed to radiant heat and bean-on-bean friction in an agitated drum.

Tipped beans show darkened, sometimes carbonised tips when examined individually. In roasted coffee, tipped lots appear as beans with dark tips against a lighter main body.

What Causes It

Aggressive Rate of Rise in the early-to-mid roast, heating too quickly before the bean's cellular structure has stabilised; very high-density beans, since harder beans with tighter cellular structures take longer to absorb heat evenly and their tips are more exposed during this lag; and drum friction, since in some roaster designs, bean-on-bean contact during high-temperature agitation concentrates heat at extremities.

What It Tastes Like

A dry, astringent finish, since the tipped portions extract differently than the main body; sharpness that does not resolve, different from the brightness of well-developed acidity, with an unclean, jagged quality; and bitterness with reduced sweetness, since tipping eliminates the tip material that would contribute sweetness if developed properly.

Underdevelopment

What It Is

Underdevelopment is one of the most commonly misidentified roast defects, frequently confused with 'light roast character' when it is actually incomplete chemical transformation.

A properly developed light roast ends the Maillard and early caramelisation reactions at a point that preserves acidity and aromatics while achieving sufficient transformation of sugars and amino acids for sweetness and body. An underdeveloped roast ends these reactions before they have progressed far enough, producing a coffee that appears light but tastes flat, astringent, and lacking sweetness.

What Causes It

Development time too short, with the roast ended too soon after first crack, before sufficient Maillard reaction products have formed; insufficient heat during the Maillard phase, with energy applied too conservatively to drive the reactions at the necessary rate; and total roast time too short overall, rushing through the drying and yellowing phases and leaving less time for proper development.

What It Tastes Like

Cereal or grain-like character, raw, bready notes from incomplete Maillard transformation; sour without sweetness, since acidity is present but the sugar transformation that should provide balance has not occurred; thin body, since insufficient development means fewer of the compounds that contribute texture and weight; and unintegrated flavour, where the cup tastes disjointed, as if the components have not had time to fully transform into a unified profile.

Underdevelopment is one of the most common flaws in first-wave specialty roasting, where the pursuit of light colour to preserve origin character sometimes sacrifices adequate development. A coffee labelled 'single origin Ethiopia, light roast' that tastes sour and flat is likely underdeveloped, not correctly light-roasted.

Baking

What It Is

Baking is a stall in the roast curve, a period during which the Rate of Rise crashes toward zero or actually reverses, before the roast has completed its development.

This typically occurs when the roaster reduces heat too aggressively, often in an attempt to slow a roast that appears to be progressing too quickly, or when drum loading or ambient conditions create a heat deficit the roaster fails to correct.

What Causes It

Excessive heat reduction mid-roast, particularly aggressive gas reduction during the Maillard phase; insufficient recovery after a heat reduction, where the drum temperature drops and does not recover before the bean temperature stalls; overcorrection of a fast-rising roast, where an accelerating roast is slowed too aggressively and overshoots the target RoR; and batch size issues, with too much green coffee in the drum for the roaster's heat capacity, creating a persistent heat deficit.

What It Tastes Like

A flat, lifeless quality, with the cup quiet and undistinguished; muted acidity and muted sweetness simultaneously, both present but in reduced concentration and without definition; a papery or cardboard character, associated with incomplete volatile compound development during the stall period; and an absence of complexity, where the cup has no defining characteristic and is simply dull.

Baked coffee is sometimes described as 'coffee-flavoured water' by frustrated specialty consumers, it is not offensive but it offers nothing interesting. Its flaws are more about absence than presence.

Two coffees at the same roast level can taste entirely different. The colour only tells you where the roast ended, not how it got there.

Diagnosing Defects in Practice

When tasting a coffee that disappoints, this framework helps distinguish roast defects from other issues: harsh bitterness with surface char notes points to scorching; an astringent, dry finish with sharp bitterness points to tipping; sourness without sweetness alongside a grainy, thin body points to underdevelopment; a flat, muted, dull cup with no characteristic faults but no positives points to baking; overripe, vinegary, or alcohol-like notes point to a processing defect rather than a roast issue; and a generic cup with no origin character likely means it was over-roasted into dark territory.

Brewing can amplify or diminish roast defects but rarely eliminates them. An underdeveloped coffee brewed at high temperature will be sharper and more sour than the same coffee brewed at a lower temperature, the defect is consistent, even if its intensity varies.

Recognising roast defects as a taster gives you the ability to distinguish between a coffee that was the wrong choice for your preferences and one that was not roasted well. These are different problems with different solutions.
